I wouldn’t say that Buddhism has changed, exactly. It is more that the Buddha’s teachings were so vast, so extensive, and so varied that it has taken Buddhism 2,500 years to explore them, and this process is still ongoing. Buddhism has expanded. But the core of everything is there in the Foundation Texts. These exist in one form as the Pali Canon, but they also exist as the Agamas in Chinese, as a part of the Tibetan Kan-Gyur, and as other canons, such as the Sarvastivadin or Dharmaguptaka Canons that have been unearthed, some of which are more ‘authentic’ than the Pali Canon and far earlier. Pali is a literary language only: it was never spoken by The Buddha or anybody else.

You will find some people, for example, who say that the Tibetan meditational deities are an addition modelled on Tibetan gods. This was a mere assumption made by the Victorians when they came into contact with Tibetan teachings and there is not one shred of evidence to show that the Tibetans believed in these things before Buddhism came to Tibet.
