Technological advances often come at the cost of worker numbers, especially where large numbers of products are made. Though initial costs of a new technology may be high, this reduction in manpower often makes up for the costs, with the savings eventually turning into profits as the continued use of the technology drops in cost to include only maintenance and repairs. Making the substitution of technology for manpower isn't simply a matter of buying the newest tech available, however. The substitution requires a great deal of planning, covering not only what technology to implement, but in coming up with a plan that does so with as little disruption to production capability as possible.
1)Examine your organization department by department to determine those areas where you could successfully implement a technological solution that can either replace staff entirely or increase production among existing staff. Pay particular attention to low I tech areas like administration, or to those sections with larger manpower requirements, such as direct labor production.

2.

Research the current technology applied to your industry using industry I geared magazines and seminars to determine whether you can implement any immediately within your operation. Check your facilities for the ability to handle the new technology. Limitations can exist, such as the size requirements for the technology or electrical demands; even the capability of the factory floor to support new machinery can be an issue.
3

Obtain the advice of an expert in technology transition to ensure that your ideas on making the substitute are both physically possible and cost effective. A consultant may cost a few thousand dollars for a few hours work, but the advice given can save you from making an expensive changeover in the end.
4

Analyze the amount of lost productivity resulting from the changeover. Depending on the type of technology, your production capability can be affected for weeks at a time while you install and train workers to use the new tech. Make sure you include the costs of the lost opportunity to produce into the equation when determining the profitability of the transition.

5.

Make a time-line based transition plan for the changeover. Time the period for one in which production needs are low so as to minimize the impact of the changeover on your overall production schedule. Try to create a plan that includes training during the installation to make the new technology immediately usable.

6.

Begin the transition on schedule and closely follow the plotted timeline. Train the workers who will use the new technology immediately to make the transition smooth. Keep as much of your production running during the changeover as possible. Work in sections to do so, pulling down part of the production and installing the technology meant to replace the section before moving onto the next section. Have the stripped-down workforce begin using the new technology immediately upon installation.
