The leadership failed to be a failure.. I dont mind to say bahadur shah zafar is not a warrior.. I actually dont know.. But during the revolt the emperor was already in his late 80s or 90s.. He was very old to lead such a revolt with utmost activity and struggle.. Also he was not very well exposed to war and battles unlike the previous emperors..As you know a war is something mostly of strategies…So if a better strategist who is well exposed to military wars then india would be on a positive side.. British was already with better war strategists and also experinced in many wars at that time in different colonies…
The british used better ammunition. If so indians had better artillery and arms than british, then the war is already onesided with such a large forces..
British had immediate reinforcements established and indian forces recovered much slow..
But the main factors i would say is the arms and strategies…If these were better with indians then the 1857 revolt would have wiped the british from the subcontinent.. But this revolt and failure of revolt gave path to better strategies and plans which led to independence in 1947
