I would not see to it as a change in role or change of role, quality or the Guru is he / she are not subject to change as Truth is ultimate for them then, now and ever. Truth is the ultimate authority, unfortunately the present scenario or the level of human consciousness is not at this level yet it's not that bad too.

A Guru will always give solutions in consideration to the situation and sequences that's the reason you don't find a standard procedure or a standard answer from a true Guru, either if any living here or from the ancient scriptures. It's always in sync with the period of time and based on the level of awareness or receptivity of the present state of consciousness.

Qualities of Guru was constant, it can never be influenced by the external situation or substances. The question is how can one reach to such state of consciousness, we are in a period where you have many self proclaimed Guru's and has followers in large. The important aspect to realize here is, just by proclaiming or called as Guru one not necessarily will be having the qualities of a Guru. It's like wearing a mask of lion doesn't make you lion, you may appear like that but you can never be that.
